I second what Mitzi says. Get some counseling. Bad grades is one thing, but bad grades combined with not coming home? Not good. Did he used to get good grades? Is there a certain class he is failing in, or all? My dd is 14. 2 frieds I will give examples:
friend A- alsway has had good grades. Doing great in all classes but failing math. This is the teacher, as many kids who have done good are failing in her class.
friend B- is failing almost all classes. Stays out well past curfew. DD discovered she is smoking pot. "B" told me her dad had picked her up one night after her and a fried had lifted a bottle of wine and they had been drinking. She was grounded for 2 weeks.
Big difference as to why these kids have failing classes. 14 is a tough time. How are your ds's friends. Do you know all of them, and some of their parents? Have you talked with teachers at school to get a fix on what could be wrong?
